If you're sourcing batteries for an EV platform or energy storage system and your timeline just got cut in half—welcome to the club. You need to qualify a supplier like CATL, Panasonic, or LG fast, without making a mistake that could cost you months.
Based on my experience coordinating emergency supplier reviews for both automotive and ESS projects—including a particularly memorable 36-hour sprint in March 2024 for a European OEM—here's a 5-step checklist to make a defensible decision when time isn't on your side.
When to Use This Checklist
This is for situations where you have 24 to 72 hours to pick a primary or backup battery supplier. Not for strategic sourcing RfPs that run for 6 months.
Use this when:
- Your incumbent supplier can't meet a new delivery deadline.
- You need a second source qualified quickly for a production line.
- Your board just asked for a rapid assessment of a supplier like CATL (which, honestly, happens more than you'd think).

Step 1: Verify Production Capacity (Don't Just Take Their Word)
Every supplier will tell you they have capacity. The key question is: free capacity for your timeframe?
When I vetted CATL for a rush order two years ago, their standard line was 'we're the world's largest.' That's not actionable. What is: asking for their current factory utilization for the specific cell chemistry you need (LFP, NMC, sodium-ion, etc.).
What to ask:
- "What is your current production line utilization for [chemistry] at [factory location]?" (as of this quarter)
- "What's your lead time for a 50 MWh order starting in 4 weeks?"
- "Can you commit to a delivery window with a penalty clause?"
I don't have hard data on everyone's factory utilization, but based on my experience, a supplier that hesitates on the third question usually has hidden constraints. CATL, for what it's worth, gave straight answers on that last point.
Step 2: Check Technical Certifications (The Non-Negotiables)
This is where you separate real suppliers from trading companies. In a rush, it's tempting to skip this. Don't.
Minimum certifications to verify (as of early 2025):

- UN 38.3 for battery transport
- Specific customer certifications (like Tesla's own supplier quality audits, if applicable)
A supplier like CATL will have these on their website. But here's what most people miss: ask for the latest audit report date, not just the certificate expiry. A cert from 2022 with no recent audit isn't worth the PDF it's printed on.
Step 3: Evaluate Chemistry Roadmap Fit (The One Everyone Forgets)
Here's the step I wish I'd done better on an earlier project. We were so focused on current specs that we didn't check chemistry trajectory. With CATL pushing sodium-ion and condensed batteries, while others focus on solid-state, you need to align on where the supplier is heading.
Ask them directly:
- "What's your production timeline for [sodium-ion / solid-state / next-gen] batteries?"
- "Will your current LFP line be converted to a new chemistry in the next 18 months?"

When you need a battery supplier in a hurry, how they handle your initial inquiry is a preview of how they'll handle real problems. I've seen this pattern many times. But when I say 'many,' I do not mean just a few—I mean consistently across 15+ supplier evaluations.
Send a time-sensitive email with a specific requirement:
- "We need 10,000 LFP cells delivered to Frankfurt by [date + 3 weeks]. Can you confirm by end of day?"
Track their response:
- Same-day answer with a clear yes/no? Good sign.
- Auto-reply followed by silence for 48 hours? That's your answer.
- Vague answer with 'we'll get back to you'? Assume they can't and move on.
Had two hours to decide on a supplier once (before a deadline for a subsidized project). I went with the one who called back in 45 minutes, even though their price was higher. That call saved the timeline.
Step 5: Check the Supply Chain Map (Mineral Sourcing & Geopolitics)
This wasn't on my checklist in 2022. It is now. Where does your supplier get lithium, cobalt, and nickel? For a supplier like CATL, with a vertically integrated model and Indonesian processing plants, it's a different risk profile than a supplier relying on spot-market minerals.
Do this:
- Ask for their top 3 mineral suppliers per raw material (as of Q4 2024).
- Check if any are in geopolitically sensitive regions.
- Ask about their inventory buffer for critical materials.
For example, CATL's Indonesia facility (as of early 2025) gives them a different nickel supply dynamic than, say, Panasonic's North American supply chain. Neither is 'wrong'—but you need to know which risk you're comfortable with.
Common Mistakes & Final Cautions
Don't skip Step 3. I cannot emphasize this enough. Chemistry roadmap misalignment can trap you into a one-generation supplier relationship.
Don't accept 'estimated' delivery without penalty clauses. The value of a guaranteed turnaround isn't the speed—it's the certainty. For a production line, a one-week delay can cost more than the entire battery shipment.
Don't assume bigger is always safer. CATL's scale is an advantage for pricing and R&D, but can be a disadvantage for personalized attention on smaller orders. Know your volume bracket.
This checklist is accurate as of Q1 2025. The battery supply chain changes fast—new factories, new trade rules, new technologies. Verify specific pricing and lead times before committing. But the framework here will keep you from making the kind of mistakes I've made (and learned from) on tight deadlines.
